And the one fix for each.
Leads rarely die dramatically. There is no big moment, no clear no. They just go quiet, and go cold, and a few weeks later you could not tell me what happened to them if I asked.
Here is the part most businesses miss. On average a buyer engages with you 22 to 25 times before they buy, and around 19 of those happen before they ever speak to your sales team. Modern buying is not a tidy line, it is a series of small signals, which is exactly why the buyer journey is no longer linear. So by the time someone is “a lead”, they have already been circling you for a while. Lose them now and you are not losing a stranger. You are losing someone who was interested, that you already paid to attract.
The uncomfortable truth: most leads do not go cold because they were poor. They go cold because the follow-up was slow, generic, or never happened. Leads do not die. Follow-up does.
So here are the five signs I look for. If more than one feels familiar, you are almost certainly losing sales you have already done the hard work to earn.
1. Follow-up depends on someone remembering
What it looks like. When a lead shows interest, nothing happens automatically. Someone has to notice, remember, and find the time. So the follow-up comes a day late, or a week late, or not at all. Interest peaks in the first hour and fades fast, and a busy human is no match for that.
The fix. Let the system watch, not a person. Score behaviour automatically and alert the right person the moment a lead heats up, while the interest is still warm. The follow-up stops depending on memory and starts depending on the signal.
2. You are still celebrating email opens
What it looks like. Your reporting is full of open rates. The trouble is an open tells you almost nothing. Plenty of people open and forget. Meanwhile the person who clicked twice, watched the video and came back to your pricing page gets treated exactly the same as everyone else.
The fix. Measure intent, not attention. A click, a repeat visit, a webinar sign-up or a reply is a buying signal. An open is not. Score the behaviours that actually predict a sale, and put your time where the intent is.
3. Sales and marketing work from different lists
What it looks like. Marketing has its view. Sales has its own spreadsheet. The two do not quite match, and leads fall into the gap between them. A lead marketing thinks is hot never gets called, because by the time it reached sales the context was gone.
The fix. One system, one database. When sales and marketing work from the same connected system, the handoff stops being a cliff edge. The right person sees the full story, first touch to now, and nothing drops in the gap nobody owned.
4. Everyone gets the same message on the same day
What it looks like. Your nurture is really a newsletter. The same email goes to everyone on a Tuesday, regardless of who they are or what they just did. The person researching you hard gets the same generic note as the person who forgot they signed up.
The fix. Engage on behaviour, not the calendar. Let what a lead actually does trigger what they hear next, so it feels timely instead of broadcast.
5. You cannot say where your last good customer came from
What it looks like. Ask where your best recent customer first met you and the honest answer is a shrug, or “a web enquiry”. But that enquiry was probably touch 19, not touch one. You cannot see the journey, so you cannot repeat it, and you keep cutting the things that quietly did the work.

The pattern underneath all five
Notice what these signs have in common. Not one of them is a lead problem. Every one is a system problem. Slow follow-up, vanity metrics, disconnected teams, broadcast messaging, no visibility. They are all symptoms of tools that do not talk to each other and a follow-up process that leans on people remembering.
Fix the system and the leads stop going cold, not because you generated better ones, but because you finally stopped wasting the good ones you already had. That is usually where the quickest 20 to 30% of extra sales hides. Not in more leads. In not losing the ones you have.
